Playbook 02 · Decision
Build a decision brief from scattered work
Give a responsible person the signal, trade-offs, recommendation, and source evidence needed to decide without chasing updates.
When to use it
Use when information is distributed across tools and a decision is slowing the work down.
The playbook
Put the same rules in front of people and AI.
- Owner
- The named decision owner, with a preparer accountable for the brief.
- Approved work
- Gather approved source records, summarize options, and state what decision is required.
- Wait point
- Do not decide, send, or publish until the named owner has reviewed the brief.
- Receipt
- The source set, recommendation, decision, owner, and dated follow-up.
The runbook
Execute the decision without losing the boundary.
- 01
Name the single decision and the person who has authority to make it.
- 02
Gather only the source records that change that decision.
- 03
Present options, trade-offs, and one recommendation in a short brief.
- 04
Record the decision and its follow-up while the context is still available.
What this prevents
Make the opposition visible before it takes possession of the work.
Scattered signal
Relevant facts live in too many threads, records, and tools.
No owner
A team has a recommendation but no person accountable for the call.
